All-in-one or separate tools? How to choose an automation setup

A practical way to compare convenience, flexibility, support, and total cost, using Vapi and ElevenLabs Agents as a concrete example.

Begin with the work, not the brand

“Which software is best?” is difficult to answer until you know what it must do. A receptionist taking messages, a salesperson merging a prospect into a demonstration, and a system coordinating multiple business applications have different requirements.

Write down the essential experience first. For example: answer a forwarded call, collect the reason for calling, transfer when needed, and send the owner an accurate summary. Then identify anything that would make the setup unacceptable, such as losing the existing number or requiring someone to repair it every week.

Two ways to assemble the same jobs

Integrated platform

Configure speech and conversation features within one platform. Connect the phone system and business tools it needs.

Modular platform

Select the speech recognition, response model, and voice separately. A coordinator connects them to the phone system and business tools.

Neither route removes the need for instructions, testing, and a person responsible for support. This is a decision model, not a universal description of every product.

Vapi is designed around separately selectable transcription, model, and voice components. ElevenLabs Agents provides an integrated conversation platform and still supports model choice, external tools, and custom integrations. It would be inaccurate to describe one as customizable and the other as having no control. Vapi architecture, ElevenLabs capabilities.

When an integrated platform fits

Our recommendation: favor a simpler integrated setup when its built-in capabilities cover your important workflows and your team does not need to independently replace parts of the speech system.

An illustrative example is a small shop that needs standard intake, straightforward transfers, and one calendar connection. If a platform handles those reliably and is easy to support, adding more providers may create work without improving the result.

Ask what remains outside the platform. A single dashboard can still depend on a phone carrier, an AI model, and your CRM. One subscription is not proof that there is only one possible point of failure.

When separate choices earn their keep

Our recommendation: consider a modular setup when a specific requirement benefits from it, not because a longer software list looks sophisticated.

For example, you might want to keep a voice your callers like while testing another transcription engine. Vapi supports ElevenLabs speech recognition, so trying that engine does not necessarily require replacing Vapi itself.

The cost of that freedom is ownership. Someone must understand the settings, provider accounts, and failure paths. Using your own provider account can change the billing relationship, but does not remove the underlying service from the call.

For Matthews Automation, browser callbacks, live demo merging, and call-linked follow-up are requirements worth testing explicitly. They are not evidence that another platform cannot support us.

Check the exact integration, not just the feature list

“Supports transfers” is not enough detail to approve a migration.

As of the source-check date, ElevenLabs documents transfers in its native Twilio integration, but not its built-in transfer functionality when using the custom register-call approach. The latter provides more control over existing Twilio handling. That is a trade-off between integration paths, not a claim that ElevenLabs cannot transfer calls. Official comparison.

Ask the provider to demonstrate your actual scenario: who stays on the line, whose caller ID appears, what happens if nobody answers, and what the customer hears when the action fails.

Compare total effort as well as price

Start with the complete monthly bill: subscription, usage, phone service, messaging, and any separately charged models. Then add setup and ongoing support time. The lowest advertised per-minute rate may not produce the lowest operating cost.

We have not run a controlled head-to-head comparison establishing Vapi or ElevenLabs Agents as the better platform for our complete operation. Our current configuration working on a test call is evidence of feasibility, not proof of superiority.

Before a change, use the same scenarios on both candidates:

  1. A normal request with a name and address.
  2. A short answer, background noise, and a correction.
  3. Someone interrupting or asking an unexpected question.
  4. A requested text, with the final delivery status checked.
  5. The exact transfer or conference arrangement your team needs.
  6. An unavailable business tool and a safe recovery path.

Record conversation quality, completed actions, response delays, total cost, and maintenance effort. Protect the working customer setup while you test.

A decision you can explain

Finish this sentence before buying: “We chose this because it handles ___, fits our team’s ability to maintain it, and costs ___ to operate. We would reconsider if ___.”

If the only answer is “someone recommended it,” the decision needs more work. If the answer is a clear requirement backed by a successful test, it is becoming defensible.

Before choosing any platform, consider whether the job needs AI at all.
